PRD 寫清楚。我到底要解決什麼問題、指標變化、商業上的變化會是什麼? 2. 對內高層要保持有很高度同步的看法,避免被踢一腳 設計師應該要多參加 Daily,Retro 時互相分享 3. 一直重複說一樣的事情來同步(一直重複溝通到滲透每一個人)。 >[name=唐老師] 不同的職能在以前是跨距很大的團隊才會發生 因為 AI 的關係,時間被壓縮了,很多人職能跨到別的地方 e.g. 設計師轉 PM ### 2. AI 正在重塑職能分工,那該如何重新定義「好的產品人才」? >[name=Kaba] - 收斂出核心問題,並且收斂到足以**視覺化的程度**(prototype),程度要到可以讓大家做決定 - 領導力:做到資源、成本間的平衡 - Disc 原本不是用來做人格測驗,大家可以去查一下,也可議去測驗一下是什麼類型 >[name=唐老師] - 當一個好人、真誠的人,去體會他人的想法 - 對於未來的韌性要變強,韌性無限的,積極去學 - 《光與影:33號遠征隊》以33人加一隻狗的小型團隊 >[name=Bob] - 要有強大的好奇心 - 理智判斷,對自己心狠手辣,要可以狠下心砍掉自己偏好 - 什麼都有意見,但不堅持 保持在一個持續在收集資訊的過程中,看到一個錯誤的訊號就換掉 ### 3. 要成為一個能帶動團隊的產品人,最關鍵的能力是什麼? >[name=唐老師] - 基於過去研究室經驗 - 十分鐘就可以知道他是可以領導的人,能有正常的人跟人的溝通(haha) - 能夠帶動很多事、看穿很多事情 - 帶有莫名其妙的樂觀、堅持 - Jobs 有特殊能力「[現實扭曲力場](https://www.ctee.com.tw/news/20241224700001-431001)」,可將假的講成真的,你知道你要什麼,說服團隊跟你一起走 >[name=Kaba] - 以身作責,人要在場。需要的時候要找得到你。 - 能可以描繪願景(可能是逼不得已,也要可以),要能帶著大家前進 - 能隨時察覺團隊狀況的人,要有同理心,不建立這種關係團隊士氣可能就不會高(真的)。 - 建立正向的關係。要很刻意的做這件事:e.g. 每週吃個下午茶、約午餐 - 無論是否有跑敏捷,在每個案子做完最後有個可以說出心裡話的 retro,講出心裡感謝、做不好、可以改進的地方(可以正向的表達 e.g. 對設計師:你交付了好棒棒) - 不適合的團隊早點發生,早點拆夥也好 >[name=Bob] - 如果每次 retro 都在吵架怎麼辦? - PM 是沒有權利跟團隊交惡的 - 如何讓團隊知道不是針對人,是在討論事情 - 講話的技巧是需要增加的(Designer太晚交,可以先有個台階:比如因為pm的素材太晚給,那,現在開始要怎麼解決?) - 知道你在顧團隊氣氛的人,會知道你在說什麼,會跟著你一起顧好團隊 一個團隊會有正向的人,也會有「不要扣分就好的人」 >[name=主持人 Bryan] - 適時有給團隊一個時間,讓大家來找自己聊天 - 老闆適時要卸下自己的包裝 :::success Slido 區 ::: 1. Kaba有在上一場提到要做期望的管理,想了解一下實際的細節,如何和老闆做期望的管理到能減少隕石的幾個示例? >[name=Kaba] - 跟老闆建立一個每週/每月溝通的節奏,要講進度 - 每一階段的成果要定時給 Review,像是一個專案的成果、研究的成果 - 要講清楚,如果老闆有疑慮的地方一定要記下來,讓他知道自己有放在心上。並且後續有做的話,要回報給老闆。 - 用框架向老闆對齊團隊的資源目前是如何運用。 - 視覺化資源 2. 當 AI 的「效率」遇上研究失真風險,該怎麼何取捨?
