MBO(KPI前身) > 運用在HP的管理守則,聚焦少數優先的要務,需要團隊共感參與 > 從上而下制定=>速度緩慢,管理階層沒有辦法有效向下傳播,設定成KPI反而不易達成 ### 4. 書本舉例: 一、🎅 葛洛夫:在intel將MBO進行改良=>IMBO,作者命名為OKR 改進: 1. 不只是設定目標,還要列出該如何做到 2. 由下而上,公開透明 3. 年檢查$\space \to$ $\space$週檢查、月檢查、季檢查 二、💻 Intel推出8080新產品,與motorola的新產品同質性高、較不被市場接受 透過OKR制定行銷目標將8080推銷出去 1. 更快推出 2. 更強性能 3. OKR在不同組織環境需依其特性進行調整 4. OKR 的4個重要原則之一: ## 非常專注地投入優先要務_實踐: - [ ] 每個人設定自己的目標與關鍵結果 - [ ] 清楚溝通(大家看的到彼此的,知道對方在做什麼、有沒有偷懶) - [ ] 關鍵結果必須有挑戰性與有時限 - [ ] 關鍵結果產生負面效果時有其他的關鍵結果進行補償(Ex看英文電影 - [ ] 需要激勵,但不應該施加壓力 - [ ] 可以隨時因應情況進行改動 - [ ] 需專注投入 ### 實作舉例: 例1: ``` 老師版的推特追蹤學生的功課狀況 OKR幫助訂定目標與關鍵結果:主要目標為面試引進新人,其他任務發包給別人,找到自己的主要目標 ``` 例2: ``` NUNA醫療資料庫 在公司推行但是只流於形式=>思考要如何讓大家投入 方式:公開OKR,可評定同事設立的目標,彼此激勵、互相討論 ``` ### 心得分享: * OKR應用於個人:沒有監督人不易達成 * OKR應用於團隊:壓力大 ### 問題討論: 1. 制定、修改OKR的時間長,反而沒有效率 > 制定團隊的共同目標很難,但是做到、讓彼此在同一條船上會在之後發揮更大的作用 2. 適當調整自身的身心狀況做出自己的目標,相對於團隊中的同儕壓力自己進行更有利 > 如果團隊裡的情感或是自己的自制力無法驅動目標被達成,OKR就能作為動力 3. 如果團隊裡沒有一個共同理念,到最後可能因壓力使人放棄退出團隊 > 書的後半部有OKR在不同狀況下的調整,前部分都是在提出重要的成功例子增加公信力
