# W3PN Offsite Recap — Mid-2025 (Slovenia, August 2–8)

This document summarizes the key outcomes, decisions, and next steps from the Web3Privacy Now mid-year offsite held in Slovenia.

Over the course of the week, the core team and contributors aligned on priorities, evaluated internal processes, and laid the groundwork for improved collaboration and delivery in the second half of the year.

# Key findings

- Most of the work planned at the last offsite has been completed + executed several unplanned initiatives. All the details [here](https://drive.proton.me/urls/XR9G5VVN8M#lQQiZgHfzltr).

- We have a runway of 7,2 months (target ≥ 12 months; ideal 24 months). Attempts to decentralize fundraising have not worked. We welcomed in the fundraising team Ben West, Beth, mf, gg23.

- The participants acknowledged the need for a more effective task-management system, clearer KPIs, and more structured communication mechanisms. These changes will simplify onboarding and collaboration for contributors and support a transition to a more open governance model. Everyone agreed to continue developing the tools required to enable this.

- Figma tour by Coin: open feedback session to improve contributors skills and usage of our identity assets

- Website 3.0 (Coin, Myk, Pg went trough how to improve our current organization website. Coin will work on it by the end of the year)

- [The Constitution proposal](https://github.com/web3privacy/constitution/blob/master/proposal/tyranny-of-structurelessness.md) by Tree has been discussed and rejected in the current form. Several measures from it will be explored and experimented in the next 6 months.

# Immediate actions to improve core ops management 🚨

- **Written form delivery**:
The work done won't be presented anymore in the call, but in a written form (Only bullet points with practical delivery, and implementations) in our chat on Tuesday morning.

- **Weekly call rebirth**:
it will be shorter (max 30m) and more informal, aimed at sharing general insights and blockers, commenting on nthe work done or to be done.

- **Events call drops**:
till next year no event call on thursday (one call for Cypherpunk Retreat and one for Congress will be scheduled by the respective stewards)

# New Projects to be developed, tested, and implemented over the next 6 months:

- **Forum**: Replace chat-based communication with structured, transparent processes to simplify onboarding and collaboration for contributors

(Aug-Dec) Pg, Coin, and Jxx will choose and set-up a forum platform [discourse](https://www.discourse.org/) / Zulip / ...

(Oct-Dec) Populate and bootstrap the forum with a few of our projects to test it

(Dec-Feb) Review and discuss to improve the mechanisms and add other projects

- **Trello**: recognizing the need of a better task managment tool partivcipants agreed to use Trello

- **Portal**: Structuring all web3 privacy content (ours + other) into one platform, with connection to all our resources as Stacks, Explorer, idea etc.
