--- tags: ShillShop --- # RaidGuild's ShillShop Systemization RIP ### Overview Create a toolkit for ShillShop to get more organized and systematized so that it can grow past the current infant stage. - Establish RaidGuild / ShillShop as the premier marketing service provider in Web3 - Provide better client experience and higher quality work - Accept larger/more client projects - Increase RG treasury to fund more RIPs - Onboard more RG members and apprentices to ShillShop - Provide full income for any Shill Shop member that wants it ### Problems / Challenges - Lack of clear vision and “how we do things” - Unorganized and uncertain of how to grow ShillShop - Lots of “wasted” time figuring things out (and asking multiple people how to do something) when a process/documentation could provide the answer and get everyone on the same page - Difficult to replace web2 jobs with full-time RG work/income - even though the potential is there - Too much uncertainty - Too many “non billable hours” - Poor first impression of ShillShop - Long sales process from first consult to project start - Not being able to help all of the clients we would like to (so many in RG client queue don’t get a response, or it takes a while) - Leaving a lot of money on the table - Not enough marketing “workers” - Untapped assets in cohorts with essential skills needed in ShillShop ### Objectives - Speed up and simplify the sales process - Attract more of our ideal clients - Increase our rates - Unlink hours and payment - Charge for value, not necessarily hours worked - Minimize “non billable hours” - Increase amount of work done for each client - Have a menu of services to offer for various stages of their project (always have the next step ready to sell) - Turn more RG development clients into ShillShop clients - Consult with them before development starts / early on so they understand how long it takes to “do” marketing - Get them thinking about positioning and overall strategy throughout the development process - Get them working on “marketing” during the development process so they can launch with a bang - Do strategy sprints / consults with each new client before doing any “marketing work” - Standardize our offers so that we are known for being really good at specific things - Understand how every ShillShop role functions, the responsibilities & expectations, and general time to completion for specific tasks - Ship higher quality work faster - Make it easier and faster to recruit team members for client projects - Onboard apprentices and new members to ShillShop more quickly and effectively - Speed up the time until first crypto payment so momentum stays strong and incentives encourage members to focus more their time on RaidGuild / ShillShop - Eliminate surprises by standardizing our rates (or at least having a starting point) for different types of work - So that “workers” can easily swap in and out of projects and still be happy with compensation ### Why It’s Important - More certainty and consistency of upcoming marketing work (can earn full income from RG and leave “job” behind) - Increase efficiency and output of ShillShop - Increase quality of deliverables to clients - Complete client projects faster - which leads to happier clients - Completing bigger/more client work will grow the RG treasury so that more RIPs and internal raids can be funded - This RIP will pay for itself within 3 months through the additional client work are able to take on, and create a larger and steadier flow of funds to the RG treasury from now on - Help all of RaidGuild fully understand how ShillShop can help every client - including dev projects - There’s always opportunity to upsell additional services to existing clients - And getting someone from the ShillShop team to join a sprint before all the dev work begins is a great way to ensure the client is building something feasible and can start thinking about positioning and marketing early ### Why Now - RG isn’t able to keep up with all the client project requests - even though many members are looking for work - Prospective clients are frustrated with how long it takes to get a response from RG - Lots of skilled S3 cohort members don’t have a clear path forward, and there will be even more skilled people coming in soon with Season4 - ETH Denver is the ideal place to find “marquee” clients and recruit future RG / SS members - The faster we can build up a sizable ShillShop treasury, the faster we can fund our own projects (podcast, templates, software, events, sponsorships, etc) --- ## Phase 1 [COMPLETED] **Brainstorming & Research (8 hours)** - Gather data from previous projects (1 hour) - Brainstorm ideal clients and core offers (2 hours) - Speak with SS / RG members about offers / timing / pricing / etc (4 hours) - Research best practices / competition (1 hour) **Organization & Writing (6 hours)** - Outline core offers and key points (2) - Organize logistics for offers (roles involved, processes, etc) (2 hours) - Write content for website (2 hours) **Website Landing Page (3 hours)** - Design temporary ShillShop landing page until full website can be built out in a few months (so that we have something for ETH Denver and the following weeks) - Launch with LeadPages or other quick creation tool **Sales Materials (10 hours)** - Write detailed explanations of each offer, what’s included, how it works, etc (5 hours) - Create standardized proposals that can be quickly modified as needed (2 hours) - This will give ShillShop the ability to scale faster (and easier) as we take on more clients and build our talent pool. Most importantly, it will prevent bottlenecks and allow Raid Guild apprentices to more easily integrate with ShillShop and complete client work. The more detailed list of notes is located [here](https://hackmd.io/A-KIeFhFSKOpsyrbPqKvIg). **Account Management Materials (10 hours)** * Create documention for the initial client consultation, onboarding, payment instructions, team assembling, client management, debrief, and case study / testimonial. **Project Management Materials (2 hours)** * Create "standardized" workflow with project brief worksheets, trello boards, timelines, and team memeber expecations. **Consulting Services Materials (8 hours)** * Create instructions for how to faciliate workshops, prepare sessions worksheets (modeled after what I did with Tellor), document how to create the custom journey flowchart, present the final client report / deliverable. **Website Services Materials (10 hours)** * Create the documentation/processes for managing comprensive website projects - this includes everything from planning sessions, designs, content creation, SEO, development, bug testing, and launch. There's a lot of steps here, and a detailed Trello board will be created to streamline everything. **Article Services Materials (2 hours)** * Create documentation/processes for faciliating content planning sessions, SEO checklist / keyword research, and general deliverable standards. **SEO Services Materials (4 hours)** * Create documentation/processes for how to consult with a client, recommended tools to use, tasks for executing SEO for clients (on-page and off-page). **Video Services Materials (4 hours)** * Create instructions for facilitating kickoff workshop, storyboarding, hiring a voice actor, and video production best practices. **Timeline:** 2-3 weeks **Payment:** 6,000 xDAI (40 hours @ 150/hr) **Team:** John(launchninja), brendan, degeneroach, willdro
